How One Recent Study Approached The Question

An August 2025 IDC Business Value study [1] set out to quantify this more precisely, conducting in-depth interviews with nine organizations using the CYPHER Learning platform. Rather than relying on self-reported satisfaction, IDC built a three-year total cost of ownership model for each organization, and paired it with a before-and-after assessment of specific, quantifiable benefits: staff efficiency for course and curriculum creation, revenue growth attributable to the platform, and compliance team efficiency.

The interviewed organizations varied considerably in size, from 4 employees to 1600, and spanned industries including behavioral healthcare, professional development, and software training. That diversity matters for how much confidence to place in the averages: the benefits weren't concentrated in one narrow use case, but showed up consistently across very different types of organizations.

What The Numbers Actually Showed

The results: organizations in the study achieved an average discounted three-year benefit of $1.72 million against $232,500 in discounted investment costs, translating to a 640% three-year ROI and a payback period of just five months. On an annual basis, IDC calculated average benefits of $724,000 per organization.

Roughly 61% of that annual benefit came from higher revenue, driven by organizations' ability to better monetize training content and expand their reach through scalable delivery. The remaining share came from course-related efficiencies, meaning reduced staff time and resources required to create, manage, and deliver training. Revenue gains averaged 6.4% higher per organization, a meaningful figure for organizations where training content is directly tied to a monetized product or service.

It's worth noting what these figures don't include, too. IDC's model accounted for deployment time by prorating benefits and subtracting the ramp-up period from first-year savings, rather than assuming full value from day one. That kind of conservatism in the underlying assumptions is part of what makes a five-month payback period a meaningful claim rather than an optimistic best case.

Where The Efficiency Gains Actually Came From

The efficiency side of the ROI equation is worth unpacking further, because it explains why the payback period was so short. IDC found that curriculum design teams captured an average 65% efficiency gain, while content creation teams captured a 25% gain. Combined, organizations needed 54% fewer full-time equivalent staff to produce an equivalent volume of course content, a difference IDC valued at $305,700 per organization annually in staff time alone.

Compliance teams saw efficiency gains too, with a 50% reduction in FTEs required for equivalent compliance-related course output. For organizations operating in regulated industries, where audit-readiness and documentation carry real financial and legal risk, that kind of efficiency gain has value that extends beyond the direct dollar figure.

None of this happened through headcount reduction. In every case IDC documented, the efficiency gain freed up existing staff capacity rather than eliminating roles, allowing the same team to produce substantially more course content, or to redirect time toward higher-value work like reviewing accuracy, refining instructional quality, or expanding into new training areas that previously weren't feasible given available bandwidth.

Where The Revenue Gains Came From

The revenue side of the benefit is worth separating from the efficiency side, since it depends on a different mechanism. Organizations that deliver training as, or alongside, a monetized product benefited from being able to convert previously live or in-person sessions into scalable, on-demand digital offerings. One organization in the study described this shift as becoming their primary revenue stream, after previously delivering the same content through in-person sessions and webinars.

That kind of conversion, from a labor-intensive delivery model to a scalable one, tends to compound over time. Once core content exists in a reusable digital format, it can be delivered to significantly more learners without a proportional increase in delivery cost, which is part of why the revenue gains in the study averaged 6.4% rather than a smaller, harder-to-notice figure.

What This Means For Buyers Evaluating Training Technology

For organizations evaluating a new learning platform investment, the lesson from this kind of study isn't simply "AI-native platforms deliver strong ROI," though that conclusion held here. It's that ROI claims in this category are verifiable, and buyers should expect vendors to substantiate them with methodology that holds up to scrutiny: a real cost model, a real discount rate, and benefits tied to specific, measurable before-and-after comparisons rather than aggregate satisfaction scores.

Asking a vendor how their ROI figures were calculated, and whether an independent third party validated the methodology, is a reasonable and increasingly necessary part of the evaluation process. A vendor confident in their platform's value should welcome that level of scrutiny rather than treat it as an obstacle.
